When I was head of growth, our team reached 40% activation rates, and onboarded hundreds of thousands of new users. Without knowing it, we discovered a framework. Here are the 6 steps we followed. 1. Define value: Successful onboarding is typically judged by new user activation rates. But what is activation? The moment users receive value. Reaching it should lead to higher retention & conversion to paid plans. First define it. Then get new users there. 2. Deliver value, quickly Revisit your flow and make sure it gets users to the activation moment fast. Remove unnecessary steps, complexity, and distractions along the way. Not sure how to start? Try reducing time (or steps) to activate by 50%. 3. Motivate users to action: Don't settle for simple. Look for sticking points in the user experience you can solve with microcopy, empty states, tours, email flows, etc. Then remind users what to do next with on-demand checklists, progress bars, & milestone celebrations. 4. Customize the experience: Ditch the one-size fits all approach. Learn about your different use cases. Then, create different product "recipes" to help users achieve their specific goals. 5. Start in the middle: Solve for the biggest user pain points stopping users from starting. Lean on customizable templates and pre-made playbooks to help people go 0-1 faster. 6. Build momentum pre-signup: Create ways for website visitors to start interacting with the product - and building momentum, before they fill out any forms. This means that you'll deliver value sooner, and to more people. Keep it simple. Learn what's valuable to users. Then deliver value on their terms.

Design decisions benefit more from behavioral user experience metrics. Involving your audience in the design process gives you real-time feedback on key aspects of their experience. Imagine this: you’re filling out a survey and come across a question instructing you to answer 1 for Yes and 0 for No. As if that wasn't bad enough, the instructions are at the top of the page, and when you scroll to answer some of the questions, you’ve lost sight of what 1 and 0 means. Why is this an accessibility fail? Memory Burden: Not everyone can remember instructions after scrolling, especially those with cognitive disabilities or short-term memory challenges. Screen Readers: For people using assistive technologies, the separation between the instructions and the input field creates confusion. By the time they navigate to the input, the context might be lost. Universal Design: It’s frustrating and time-consuming to repeatedly scroll up and down to confirm what the numbers mean. You can improve this type of survey by: 1. Placing clear labels next to each input (e.g., "1 = Yes, 0 = No"). 2. Better yet, use intuitive design and replace numbers with a combo box or radio buttons labeled "Yes" and "No." 3. Group the questions by topic. 4. Use headers and field groups to break them up for screen reader users. 5. Only display five or six at a time so people don't get overwhelmed and bail out. 6. Ensure instructions remain visible or are repeated near the question for easy reference. Accessibility isn’t just a "nice to have." It’s critical to ensure everyone can participate. Don’t let bad design create barriers and invalidate your survey results. After 5 years helping 800+ companies streamline onboarding, here's the most underestimated way I’ve found to eliminate delays: Prescriptive playbooks. Most onboarding failures happen before customers even start using your product. We dump endless configuration options on them and ask them to figure out what they want. I know a software vendor in our space who gives a spreadsheet with 800 rows for their customers to fill, before they can “start” implementing. The result? Analysis paralysis, delayed launches, and frustrated users wondering if they're doing it "right”. Customers do sometimes blame themselves for these delays, but they’ll steer away from your software and software in your space if they have this experience Ever notice how many tools give you templates instead of a blank page? There's a reason for that. Smart companies use more prescriptive and preset configurations: For ex, Slack: Suggested channels and workflows This leverages two psychological principles: → People are more likely to use tools when they feel they've already started → Once started, momentum keeps them going Instead of asking "What do you want to set up?" start with, "Based on companies like yours, here's what we recommend." Map your customer types to proven configurations. Present these as the starting point. This approach eliminates decision fatigue, ensures customers benefit from your best practices, and de-risks launches with proven setups Your customers don't want infinite choices. They just want confidence that they're set up for success.

Yesterday we had over 100 people sign up for Trigify.io, out of those 100 we had a 40% user activation. Here's how we re-did our sign-up process.. 1. 𝗜𝗻𝘁𝗿𝗼𝗱𝘂𝗰𝗲𝗱 𝗮𝗻 𝗼𝗻𝗯𝗼𝗮𝗿𝗱𝗶𝗻𝗴 𝗳𝗼𝗿𝗺 𝗮𝘁 𝘁𝗵𝗲 𝘀𝘁𝗮𝗿𝘁 𝗼𝗳 𝘁𝗵𝗲 𝗹𝗼𝗴𝗶𝗻, 𝘄𝗶𝘁𝗵 𝗮 𝗹𝗶𝘁𝘁𝗹𝗲 𝗔𝗜 𝘁𝘄𝗶𝘀𝘁.. → We asked why they were at Trigify.io & what pain they were looking to fix. → Based on this we then used AI to route them to 1 of 10 different marketing 'onboarding' flows where I've done over 20 different videos focusing on educating & activating the user. 2. 𝗪𝗲 𝗶𝗻𝘁𝗿𝗼𝗱𝘂𝗰𝗲𝗱 𝘁𝗵𝗲 𝗮𝗯𝗶𝗹𝗶𝘁𝘆 𝘁𝗼 𝗰𝗼𝗻𝗻𝗲𝗰𝘁 𝘁𝗼 Slack 𝗯𝗲𝗳𝗼𝗿𝗲 𝗹𝗼𝗴𝗴𝗶𝗻𝗴 𝗶𝗻𝘁𝗼 𝘁𝗵𝗲 𝗽𝗹𝗮𝘁𝗳𝗼𝗿𝗺. → We wanted to create a hooked emotional state. → Tracking your own LinkedIn is already going to have a high emotional state as social media has created the dopamine drug there so we wanted to tap into this. → When Trigify runs the sync and pulls in your posts or who evers it then alerts you via Slack & Email bringing you back to the platform. 3. 𝗖𝗼𝗻𝗻𝗲𝗰𝘁 𝘀𝘁𝗿𝗮𝗶𝗴𝗵𝘁 𝘁𝗼 𝗼𝘂𝗿 𝗶𝗻𝘁𝗲𝗴𝗿𝗮𝘁𝗶𝗼𝗻 𝘀𝘂𝗶𝘁 → By placing this in the onboarding flow we at 60% of users connect and then 40% use it. → When you log into Trigify.io you are already 29% completed Seems an odd one but studies have shown that if you are already halfway through doing something you continue doing so. 4. 𝗜𝗻-𝗮𝗽𝗽 𝗻𝗼𝘁𝗶𝗳𝗶𝗰𝗮𝘁𝗶𝗼𝗻𝘀 Using Knock we've created a Bell icon that has helped push people through the onboarding flow & create that loop cycle we are after. ----- Watching the session (replays) back was amazing, seeing someone: Connect 3 accounts and pull their engagement, pull 2000 leads, get their email, and export to Smartlead in under 10 minutes - was epic. We've failed a lot at PLG but this seems like a step forward after months and months of steps back & hours spent watching PostHog! Ever looked at a UX survey and thought: “Okay… but what’s really going on here?” Same. I’ve been digging into how factor analysis can turn messy survey responses into meaningful insights. Not just to clean up the data - but to actually uncover the deeper psychological patterns underneath the numbers. Instead of just asking “Is this usable?”, we can ask: What makes it feel usable? Which moments in the experience build trust? Are we measuring the same idea in slightly different ways? These are the kinds of questions that factor analysis helps answer - by identifying latent constructs like satisfaction, ease, or emotional clarity that sit beneath the surface of our metrics. You don’t need hundreds of responses or a big-budget team to get started. With the right methods, even small UX teams can design sharper surveys and uncover deeper insights. EFA (exploratory factor analysis) helps uncover patterns you didn’t know to look for - great for new or evolving research. CFA (confirmatory factor analysis) lets you test whether your idea of a UX concept (say, trust or usability) holds up in the real data. And SEM (structural equation modeling) maps how those factors connect - like how ease of use builds trust, which in turn drives satisfaction and intent to return. What makes this even more accessible now are modern techniques like Bayesian CFA (ideal when you’re working with small datasets or want to include expert assumptions), non-linear modeling (to better capture how people actually behave), and robust estimation (to keep results stable even when the data’s messy or skewed). These methods aren’t just for academics - they’re practical, powerful tools that help UX teams design better experiences, grounded in real data.

User research is great, but what if you do not have the time or budget for it........ In an ideal world, you would test and validate every design decision. But, that is not always the reality. Sometimes you do not have the time, access, or budget to run full research studies. So how do you bridge the gap between guessing and making informed decisions? These are some of my favorites: 1️⃣ Analyze drop-off points: Where users abandon a flow tells you a lot. Are they getting stuck on an input field? Hesitating at the payment step? Running into bugs? These patterns reveal key problem areas. 2️⃣ Identify high-friction areas: Where users spend the most time can be good or bad. If a simple action is taking too long, that might signal confusion or inefficiency in the flow. 3️⃣ Watch real user behavior: Tools like Hotjar | by Contentsquare or PostHog let you record user sessions and see how people actually interact with your product. This exposes where users struggle in real time. 4️⃣ Talk to customer support: They hear customer frustrations daily. What are the most common complaints? What issues keep coming up? This feedback is gold for improving UX. 5️⃣ Leverage account managers: They are constantly talking to customers and solving their pain points, often without looping in the product team. Ask them what they are hearing. They will gladly share everything. 6️⃣ Use survey data: A simple Google Forms, Typeform, or Tally survey can collect direct feedback on user experience and pain points. 6️⃣ Reference industry leaders: Look at existing apps or products with similar features to what you are designing. Use them as inspiration to simplify your design decisions. Many foundational patterns have already been solved, there is no need to reinvent the wheel. I have used all of these methods throughout my career, but the trick is knowing when to use each one and when to push for proper user research. This comes with time. That said, not every feature or flow needs research. Some areas of a product are so well understood that testing does not add much value. Here's something I've learned as an instructional designer - More interactivity doesn't necessarily equate to a more effective course... In the effort to create engaging content, it's easy to fall into the trap of equating busyness with learning. But let's be real - a course overloaded with clicks, games, and gimmicks might just be pretty packaging on a lackluster product. It may look fun, but if those elements don't align with the course's objectives, they're really just window-dressing. I'm a big believer in avoiding adding unnecessary fluff - words, images, sounds - that don't contribute to learning. These elements can increase cognitive load, leading to learner fatigue and diminished effectiveness. When considering interactive features like quizzes, simulations, or discussions, ask yourself: do they enhance the learning goals? Interactivity can be as simple and profound as fostering a community through discussion, promoting dynamic, peer-supported learning environments. So, here's the takeaway for all of us designing learning experiences... Align every element of your course with the intended learning outcomes. Evaluate the relevance and impact of interactivities. Resist the allure of interactivity for its own sake. Purposeful design is key.
