They don’t bring options…just panic. But at Amazon? Escalation is part of the system. If you’re not using it intentionally, you’re slowing everyone down. Here’s my 3-step escalation framework that protects trust and drives action: 1/ Expose the Blocker with Zero Emotion ↳ State the risk clearly: “X is at risk due to Y” ↳ Strip the feelings, the blame, the drama ↳ Senior leaders don’t need the backstory…they need the signal Example: “Our current TAT target is unachievable due to a 2-week delay in system deployment. This puts Program Alpha at risk of missing the Q4 delivery window.” 2/ Lay Out the Paths Forward ↳ I never escalate without options ↳ What can we cut, adjust, or shift? ↳ Escalation without options is just a vent Example: “We can: • Reduce scope by 30% and stay on timeline • Push delivery by 2 weeks with full scope • Add 2 engineers to stay on track” 3/ Ask for the Decision, Not Permission ↳ I don’t ask, “Can we escalate?” ↳ I say, “Here’s the situation…what path do you want to take?” ↳ Escalation is about enabling action, not avoiding blame Example: “To move forward, we need a decision by Friday. Which tradeoff are we choosing?” Escalation isn’t the failure.
