In many of the talks I've given lately, one question keeps coming up: Why do smart, well-intentioned people and teams get stuck? In his Nobel-winning work, Daniel Kahneman uncovered one of the most stubborn cognitive biases leaders face: anchoring, or, put another way, the first story we connect with. It happens anytime we rely too heavily on the first piece of information, even when it’s random or irrelevant. Here’s how it works: • An initial anchor is presented (a number, a story, or a belief). • We adjust away from it, either up or down… • But we never adjust enough. • The anchor silently shapes our final judgment. For example, if asked whether the Mississippi River is longer or shorter than 500 miles, you start at 500 and adjust. You might end at 700… which is still far too low (the river is actually ~2,320 miles long). The anchor pulled your judgment toward itself. Kahneman later showed there are two forces behind this: • Insufficient adjustment: We know the anchor is influencing us, but we only move a little. • Selective accessibility: Our brain starts searching for information that supports the anchor, biasing us without our awareness. Anchoring is why leaders cling to: • Old success metrics • Early career playbooks • The first story they were told • “How we’ve always done it” • Legacy identities that no longer fit the moment It's also why cultural shifts are so difficult. Ask any organization going through a merger or internal integration: the first story people learned about “who we are” becomes the anchor that shapes every decision moving forward. This is more than a psychological phenomenon; it’s a cultural operating principle. Anchors don’t just bias numbers; they bias narratives. And narratives, in turn, shape culture. And because people show up, speak up, and sync up from the story they believe first, anchors silently shape culture long before strategy ever does. So, what keeps the shift from working? Most likely the organization tried to add a new anchor without releasing the old one, and the gravitational pull of the past was stronger than the vision of the future. The question for leaders today is simple: What anchor is shaping your judgment right now, and is it still true? The best leaders aren’t the ones with all the answers. They’re the ones willing to examine their anchors, unlearn outdated assumptions, and re-anchor to purpose, clarity, and the future they’re trying to build. #culture #leadership #followership #learnunlearnrelearn #anchoringbias #story The Encompass Group
